Which System Should You Install First? The 5-Minute Self-Audit

Where do I start? The wrong answer is "all of them" (you'll finish none). The right answer is: start with the leak that's costing you the most, fix it completely, then move to the next one. This audit tells you which leak that is in five minutes.

The 5-minute self-audit: seven questions

Answer honestly. Score each 1 (never/rarely) to 5 (always/constantly).

  1. Missed calls: How often do incoming calls go unanswered — job site, driving, after hours, weekends? (1 = we answer everything, 5 = the phone rings out daily.)
  2. Response speed: When a new lead comes in (call, form, Facebook), how fast does a human respond? (1 = within minutes, 5 = hours or next day.)
  3. Estimate follow-up: After sending a quote, how consistently do you follow up? (1 = every quote gets a full sequence, 5 = we send it and hope.)
  4. Reviews: How steadily do new Google reviews arrive? (1 = several per month, automatic, 5 = we haven't had one in months.)
  5. No-shows: How often do customers no-show or forget appointments? (1 = rare, 5 = weekly occurrence.)
  6. Past customers: When did you last contact customers from 6+ months ago with anything? (1 = we run reactivation regularly, 5 = never.)
  7. After-hours: What happens to calls and emergencies at night and on weekends? (1 = handled systematically, 5 = voicemail and hope.)

Reading your results: biggest number = first system

Your highest score is your biggest leak. Here's the mapping:

The tie-breakers (when two scores are close)

The recommended install order (if you scored evenly)

No clear winner? This is the default sequence, ordered by ROI speed:

  1. Missed-call text-back — stops the bleeding. Weekend project.
  2. Speed-to-lead — converts the leads you're now catching.
  3. Appointment confirmations — protects the calendar you're filling.
  4. Estimate follow-up — converts the quotes you're now winning.
  5. Review engine — compounds everything with social proof.
  6. Reactivation campaigns — mines the database the other systems built.
  7. After-hours triage — systematizes nights and weekends.
  8. Proactive communication (en-route texts, photo updates, job-done texts) — the polish layer that generates reviews and referrals.

Notice the logic: capture → convert → protect → compound. Each system makes the next one more valuable.

What "installed" actually means (the finish line per system)

The audit tells you which system to install first — but "first" has an expiration date. Businesses change, and every change reshuffles the answer. So re-run the same seven questions every quarter. Five minutes, same scoring, new answers. You're not looking for a new project each time — most quarters the audit will confirm the current system still deserves the top slot. You're looking for the quarter when it doesn't, because that's the quarter you'd otherwise spend six months optimizing the wrong thing.
